Summary by CodeRabbit

  • Bug Fixes
    • Improved workflow reliability when sending messages, placing calls, or running external actions. Runs now record their position before these steps execute, helping prevent actions from running when a workflow reset or lease change makes the run outdated.
    • Repeat events now restart eligible open runs only at the entry point and, when configured, wait steps. Other in-progress steps are no longer re-armed.
    • Failed actions preserve the run’s position and context when parked or retried.
    • When a call’s report is already available, matching wait steps can be completed during the same workflow visit.

Walkthrough

Repeat handling now selects entry and wait squares for re-arming. The walker writes outward-reaching nodes under the claim lease before execution and restores claimed state on later failures. It can also use a stored call report to resolve a matching wait during the same visit.

Repeat handling passes a selected door and its version’s wait-node IDs to apply_repeat. Re-arming includes the entry square and, when configured, wait squares. The query matches eligible squares and restricts non-wait entry squares to runs that have never left them.

NodeSpec adds reaches_out, which the send, call, and action node types enable. When the walker adopts a finished lead, it receives a transient report identifier. If a stored report matches the next wait and provides an outcome, the walker applies its answer and facts and continues. If the report is missing, has no outcome, or does not match the wait, the existing wait path remains.

Security Architecture Review

Security architecture risk: 🟡 Moderate · up to 7cac4

Tenant isolation and retry safeguards remain, but the new call-report recovery path can use stored events without the usual attribution and quarantine checks. Authenticated event writers may therefore gain an additional way to influence workflow outcomes. The exposure is constrained, and an end-to-end exploit has not been demonstrated.

Retained concerns

  • Medium · security · inferred: Finished-call adoption introduces a raw-event route around normal event-delivery eligibility. Authenticated ingestion callers can supply a telephony source label, while the new report reader neither requires successful customer attribution nor excludes quarantined rows. A caller possessing the matching natural and lead identifiers, whose row wins deduplication before the genuine report, may supply the outcome and facts used by an adopted FINISHED call's wait. Merchant scoping and exact lead matching constrain exposure; the complete adversarial path remains unverified.
Security review details

Security Blast Radius

  • inferred — The report-adoption concern is bounded to matching recovered calls in merchants writable by the event-ingestion credential. A per-merchant credential constrains the tenant; relay, wildcard, or administrator credentials can span more merchants. The lookup itself does not cross merchant boundaries.

Security Findings and Attack Paths

  • inferred — The candidate path is authenticated ingestion of a caller-authored telephony report, followed by raw lookup during FINISHED-lead adoption, lead-field matching, and immediate use of its answer and facts. The new path omits the normal processing eligibility gate. Correct identifiers, first-writer timing, and a recovered FINISHED lead are required; acceptance of a concrete quarantinable payload was not fully established.

Trust Boundaries and Controls

  • observed — The event push route declares merchant-specific caller verification before storage. Report lookup fixes the source and qualified key and filters by merchant. Report adoption also uses the existing payload-match and answer helpers, including topic eligibility and context-value filtering. None of these checks independently proves that a telephony-labelled raw row came from the internal mirror.

Resilience and Maintainability Implications

  • observed — Recovery retains important containment controls: claims use row locking and lease expiry, movement and restoration use lease comparison, prewrites preserve attempts, and call retries derive the same lead identifier from run, node, and visit. These controls limit stale-state overwrites and duplicate outbound work, but do not validate stored-report provenance.

Hardening Proposals

  • proposed — Make raw-report recovery share an explicit eligibility and identity policy with normal event delivery, or require independently established internal report provenance. Reserve internal source authority separately from caller-supplied labels, while preserving legitimate recovery of reports not yet processed by the background consumer.

REQUEST CHANGES (small). The core ordering is right and it fixes the 25 Sep discarded-visit stall. I reproduced both the stall and the fix against real SQL.

The stall on release went like this:

  1. A letter lands mid-visit.
  2. The final advance_run misses.
  3. The run stays on quiet-15m while its call-1 lead is already in the dialler.
  4. The BUSY report is dropped.
  5. The next visit adopts the FINISHED lead and arms after-call-1 for 1440 min on a spent report.

On this branch the next visit starts on call-1, adopts the same uuid5 lead, and the report wakes it.

But writing the token onto the call square also changes where a failed visit leaves the run, and that weakens the calling-window law (finding 1). Please pick a fix for that before BBD. The rest are small.

🟠 1. app/crm/outreach/walker.py:363-379 — a failed dispatching visit now leaves the token on the call square, so the retry skips the windowed wait's hold and the letter's arrow

Law. modules/05-outreach.md:315-320: a call reached from a windowed square by any arrow but its timer's is refused — "the guarantee is the law's, not the comment's".

Mechanism. The step-onto write sets current_node = call-1. park_run_query (SET status='parked', wake_at=NULL … WHERE wake_at=$3) and record_run_error don't touch current_node, so a visit that fails after the step-onto write leaves the run standing on the call.

Scenarios (verified on both trees, real enrollment and step SQL, rolled back):

  • S4, window 09:00–21:00 IST on quiet-15m. The call insert fails transiently at 20:58 and the retry claim comes at 21:05.
    • release: the run is still on quiet-15m, so the retry holds to 09:00 (wake +715 min, no lead).
    • This branch: the run is on call-1, so the retry inserts the lead at 21:05 IST, outside the plan's hours. Only the dialler's calling hours bound it.
  • S9, the call parks (e.g. template gone).
    • release: parked on quiet-15m. A KYC_COMPLETED letter resumes it with reply, so it takes the KYC arrow.
    • This branch: parked on call-1. The deaf-square refresh un-parks it with no reply, so the next claim dials at any hour. Any letter the plan hears now un-parks it, which is broader than "the current square listens" (canon/06-outreach.md:139).
  • S5, pod death after the step-onto write. After the lease, pod B starts on call-1 with no hold.
  • Side effect. The step-onto write zeroes attempts, so the retry ladder gets 4 tries, not 3.

Fix (please pick one explicitly):

  1. (a) Hand the token back on the failure paths. Add current_node = COALESCE($n, current_node) to park_run_query and record_run_error_query, and have the walker pass run.current_node when it stepped. The visit counter wasn't bumped, so the retry re-derives the same uuid5 and adopts the lead: no double dial. Pod death stays as is.
  2. (b) Keep the new behaviour, get Swaroop's ruling, add it to the 03 amendment, and pin it with a test: "a retry that starts on a call square ignores the window".

🟡 2. app/crm/outreach/repeat.py:143-151 — a door that STARTS on a dispatching square is always re-armable, so a board that loops back into it re-creates the stall

The 16-facts amendment (:15) says "A call, send or action square is never in it", which is false for a start-on-call door.

S8 (verified): the door starts on call-1 with debounce_minutes: 10, and the run loops gap-5m → call-1. A repeat lands during the insert.

  • release: the patch misses, because the run is on gap-5m.
  • This branch:
    1. The step-onto write puts the run on the start square, so the patch hits and wake_at becomes +10 min.
    2. The final write misses.
    3. The report lands on call-1, and reports skip the deaf refresh, so it is lost.
    4. The next visit adopts the FINISHED lead and arms 1440.

No plan in docs/crm/plans has this shape today, and Flipkart starts on a wait or condition.

Fix:

  1. Re-arm the start only while the run has never left it: AND (current_node = ANY(<waits>) OR node_arrived_at = entered_at), the canon col 19 "door" test.
  2. Or have plans.py refuse an arrow back into a reaches-out start on a debounced door.
  3. Either way, add S8 as a red test.

🟡 3. docs/crm/workflow-rollout/03-enrollment-cas.md:36-40 + walker.py:364-367 — "one landing after cannot move the run" is wrong in mechanism, and the stall is narrowed, not closed

After the step-onto write, the deaf-square refresh keys on the square the run stands on, which is call-1. It sets wake_at = now(), the final write misses, and a second visit re-executes the call and adopts the lead.

That's the right outcome only while the re-visit beats the dial. S1b (verified): the walker is behind and the report lands before the re-claim, so the branch arms after-call-1 for 1440 on a FINISHED lead, which is the original stall. That matters at BBD if the walker backlog grows.

Fix:

  1. Reword the doc and comment to the real path and name the residual.
  2. Close it in a separate PR with option A from the 25 Sep analysis: in the call.py adopt path, an adopted FINISHED lead hands its outcome to the following wait.

🟡 4. Tests — one vacuous, one blind spot, and the production path is unpinned

  • The production path. entry.py:637 (return door, _timers(pinned)) is what every real repeat of an open run uses. Mutating it to return door, [] leaves 1527/1527 green.
  • The vacuous test. test_workflow_repeat.py …never_re_arms_a_square_that_reaches_out: rearm_squares filters nothing (the guarantee lives in entry._timers), and the test hands it a list without the call.
  • The missing incident test. No test pins the actual 25 Sep chain: first write lands, second misses, the re-visit from the call adopts.

Fix: three tests.

  1. _timers drops a call from a mixed board.
  2. A pinned-door test asserting the waits list.
  3. S1 with a scripted CAS sequence [True, False], then a re-visit from call-1 asserting the same lead id.

⚪ 5. Trail and corpus

  • The call-1 step row says arrived_by = letter (S1) or timer (S5) for a square the token was walked onto (canon/06-outreach.md:208).
  • The corpus has no "write before dispatch" rule. T20 and the sealed sites in modules/05 owe a trail line.

⚪ 6. entry.py:431-434 — stale docstring

The _answered_by docstring still says a restart door "patches the run on any square".

What this gets right

  • Root cause in the shared function. One guard in _advance covers call, send and action through the registry, with no per-caller patches and no type-string matching.
  • The lease stays the generation across both writes. wake_at = lease, so park and retry still match, and a test pins it.
  • The idempotency key is left alone. The context is written before this square's patch, so the visit counter isn't bumped. Retries, pod death and a slow pod all re-derive the same uuid5 and adopt. There was no double dial in S1, S1b, S5, S6 or S8.
  • first avoids a redundant write when the row already names the square, including entry straight onto a call.
  • The coupled law change ships in one commit. The walker ordering and the restart narrowing land together, with docs and mutation-sensitive tests: 7 go red when the guard is removed.

Verified against the branch (e119cf63), not the description:

  • tests/crm: 1527 passed (base 1522).
  • black, isort and autoflake clean; pyrefly 0 errors; check_crm_boundaries and check_migrations OK.
  • Clean merge with release d4586c0f.
  • EXPLAIN on patch_open_run: same plan on both trees.
  • 4 mutations tried.
  • 11 scenarios on both trees, driving the real walker (_advance / walk_run), entry._wake_on_reply and apply_repeat against the real enrollment and step SQL on Postgres, rolled back per scenario. The harness is available if you'd like to re-run it after the fix.

Re-review of 2f33220d: all six points from my 5 Oct review are fixed, thanks. The handback (square, arrival and context), the never-left guard, keep_attempts, arrived_by = walk, the docs and the tests are all in. I broke the new logic 15 different ways (mutations) and the tests caught every one; tests/crm passes (1563).

One ask before merge: please fix the residual in this PR, not in a follow-up. Amendment 2 names it ("the stall is narrowed, not closed"). After this PR it is the only way the BBD stall still happens, and BBD is exactly when it happens. On 9 Oct, 97 checkout runs hit the stall. I checked all 97 on the replica:

  • every one has a FINISHED lead and is waiting on after-call-… for 1440 min;
  • every one's call ended before the walker re-used the lead;
  • 59 of them came in the 15:00 hour;
  • that is ~190 calls lost by 16:00.

Why the run still gets stuck with this PR

The walker works out the whole walk in memory and saves it once, at the end (walker.py:522, advance_run … WHERE wake_at = <lease>). If that save misses, _deferred (:533) drops the visit and the run goes back into the claim queue. It is not retried straight away.

Time What happens Row
10:00:00.0 Walker claims the run (lease L), walks quiet-15m → split → call-1-v quiet-15m
10:00:00.1 Step-onto write (this PR) call-1-v, wake L
10:00:00.2 Lead X inserted (visit 1, uuid5) X BACKLOG
10:00:00.3 A letter lands; call-1-v listens to nothing, so refresh_run_facts sets wake_at = now() call-1-v, wake 10:00:00.3
10:00:00.4 Final save to after-call-1-v matches 0 rows → _deferred still call-1-v

The re-visit is supposed to adopt X before X is dialled. But the claim takes the oldest wake first (enrollment.py:223, ORDER BY wake_at, id). At 10:00 about 1.4 lakh window-held runs carry wake_at = 10:00:00, so this run sits behind all of them (~40 min at ~3k/min). Meanwhile:

Time What happens
~10:06 X is dialled and ends NO_ANSWER; call.completed is recorded
~10:06 The report looks for a run waiting on X. The run stands on call-1-v, which doesn't listen, and reports skip the deaf refresh (entry.py:337), so the report is spent
~10:40 The re-visit re-derives X → duplicate key → adopt (call.py:187-196). X is already FINISHED
~10:40 after-call-1-v is armed for 1440 min on a report that already came → stuck for a day, deaf to every Flipkart letter

The same happens whenever the re-claim is slower than the call:

  • a walker restart or deploy;
  • a call that ends within seconds (provider error, no SID);
  • pod death after the step-onto write;
  • the first visit of a debounced start-on-call door;
  • today's release chain itself: the 15-min re-visit from quiet-15m.

The fix (please add it to this PR)

When the call square adopts a lead that is already FINISHED, its report has already been born. Waiting for it is pointless, so the outcome is handed to the wait in the same visit:

  1. nodes/call.py, adopt path (:187-197). If lead.status == FINISHED and lead.outcome is set, return a pre-answer for the next square, but only when that square is a wait that listens for call.completed with match.run == lead_<this node>. The pre-answer is:

    • reply_key(wait.id) = lead.outcome;
    • the same facts under facts.<wait> that _wake_on_reply would have merged from the report.

    If the lead is BACKLOG/PROCESSING, or the outcome is NULL, keep today's behaviour: arm the wait, and the report will come.

  2. walker.py:504-508, wait arrival. A wait whose reply is already in the context is not armed. The walk continues through it in this visit, and pick_next takes the reply's arrow:

    • NO_ANSWER / BUSY → else → gap-30m-v;
    • NOT_INTERESTED → listen.
  3. Ledger and idempotency. Nothing new to do: the adopt path already counts the call once, and it is the same uuid5 lead, so there is no double dial. A late report is harmless, because the run has left the wait and the report's match finds nothing.

This is deterministic: a FINISHED lead never reports twice, so it doesn't bring back the "pre-answer a letter that may still come" problem from #1230. It closes every shape above, including the existing release chain, so the 1440-min stall cannot come back from any race.

(Optional, on top: on the advance to <wait> miss after a dispatch, re-claim that one run inline instead of returning it to the queue. That cuts the window, but it doesn't replace the fix above, because pod death and fast-ending calls still need it.)

Red tests to add

  1. S1b: step-onto lands, insert, final write misses; X is marked FINISHED/NO_ANSWER; the re-visit from call-1-v ends on gap-30m-v (not after-call-1-v for 1440), with the same lead id, no new lead, and the ledger +1 once.
  2. The same with NOT_INTERESTED → listen.
  3. X still BACKLOG at adopt → after-call-1-v armed exactly as today.
  4. The release chain: the re-visit from quiet-15m adopts a FINISHED X → pre-answered.
  5. A late call.completed for X after the pre-answer → no change to the run.
  6. FINISHED with a NULL outcome → falls back to arming the wait.

Please also update amendment 2 in 03-enrollment-cas.md from "residual" to the closing rule. Happy to re-run the scenarios once it's pushed.

Add a regression test for a windowed pre-answered wait.

The existing finished-lead tests use a non-windowed after-call wait. Add a closed-window variant and assert immediate traversal to the outcome arrow, with trail rows for both the call and wait. The current walker tests do not detect a regression in this path.

Close the report-to-wait race before arming the wait.

_hear_finished_report can observe no report, then call.completed can be stored and consumed while the run still stands on the call node. The consumer’s wait CAS fails because current_node is still the call. The call-report fallback then returns without refreshing the run. The walker’s lease CAS still succeeds because no enrollment row changed, so it arms the wait and the run can wait until timeout for an event that was already consumed.

Recheck call_report after the successful wait transition and apply any found report through the existing resume path. Couple that recheck with the transition so the run cannot remain armed after the report is consumed.

cannot leave the run armed until timeout. Couple the recheck to the transition
using the existing synchronization mechanisms; locate the change around

Fix the stale helper name in amendment 2.

The text names _letter_facts as the source of the consumer's facts. The heard_report and _wake_on_reply functions in app/crm/outreach/entry.py build facts by calling _context_from_payload on the payload and on the variables. Neither function calls _letter_facts. Replace the name so the document matches the code.

APPROVE. The residual is closed, and in a better way than I suggested. A re-visit that adopts a FINISHED lead now reads that call's stored call.completed (record.call_report, by the mirror's own dedupe key call.completed:<call_id or lead id>) and answers the after-call wait through entry.heard_report. That is the consumer's own _is_about / _answer_for and facts. So the run gets the post-call eval's corrected outcome and the template's declared facts, not just lead.outcome, and walks on in the same visit.

This closes every shape that ends in "adopted a FINISHED lead":

  • S1b behind the 10:00 pile;
  • a deploy;
  • pod death after the step-onto write;
  • calls that end in seconds;
  • the old quiet-15m re-visit chain behind the 9 Oct duplicate-key alerts (97 checkout runs stuck for 24 h).

Checked against my 10 Oct ask

Ask Now
Adopted FINISHED lead answers the following wait ✅ call.py returns _finished_report; the walker pre-answers only when the next square is a wait with match.run == lead_<this call>
Lead still BACKLOG/PROCESSING → arm as today ✅ test_a_lead_not_yet_finished_arms_the_wait_as_today
No outcome / not decodable → arm as today ✅ also "not recorded yet" (the mirror writes after the outcome check): the report still to come wakes the armed wait
Late report is a no-op ✅ the resume's current_node guard; test_a_late_report_after_the_pre_answer_changes_nothing
No double dial; ledger once ✅ same uuid5 lead; the adopt path counts once
The six red tests ✅ all six, plus "another square's report is never borrowed" and "the key is the one the mirror stores under"

⚪ Small follow-ups (none block)

  1. Two mutations survive.
    • Changing patch.pop(FINISHED_REPORT_KEY…) to patch.get(...) persists _finished_report into the run's context and stays green. Please assert that the context written by advance_run has no _finished_report.
    • variables_for's decode-failure branch is only exercised through a stub of call_report. Changing except Exception to except ZeroDivisionError stays green. One direct test with an event whose decode raises would pin it.
  2. Doc nit. 03-enrollment-cas.md amendment 2 cites _letter_facts, which doesn't exist; the code uses _context_from_payload.
  3. Scope, for the doc. The pre-answer applies only when the after-call wait is the call square's immediate next square. A plan shaped call → condition → wait keeps the old 1440 behaviour. Every live Flipkart plan is call → after-call, so this is a sentence in the amendment, not a change.

Verified against the branch (7cac47e1, one commit on release 057e5ae5), not the description:

  • tests/crm: 1580 passed, 15 skipped (DB-gated).
  • black, isort and autoflake clean; pyrefly 0 errors; check_crm_boundaries and check_migrations OK; CI green.
  • 12 mutations on the new code, 10 killed:
    • adopted_finished forced false or true;
    • natural id = lead_id only;
    • the walker ignores the report;
    • the match guard removed;
    • facts dropped;
    • the pre-answer skipped;
    • _is_about skipped;
    • the report key format;
    • the decode-fail guard.
  • Report key cross-checked against crm_mirror (both taps use lead.call_id or str(lead.id) with _event_key).
  • The read is one row on the (merchant_id, source, external_id) unique key, on the primary like every walker read. It runs only on an adopted FINISHED lead, so it is rare.

@sharifajahanshaik you are reading an event directly, how will this effect the db performance ?

How costly will this become at scale ? - event_by_key_query

How will it effect workflow performance at scale ?

…ispatch so a mid-visit event can't drop a placed call
